From enquiry to appointment: measuring your clinic's sales pipeline

Increasing your ad budget without knowing where you lose patients is like filling a leaky bucket. The stages of a clinic's sales pipeline and the numbers to watch at each one.

Many clinics measure success by counting how many forms came in at the end of the month. But a form is only the start of the journey. The real question is: of every 100 enquiries, how many turn into a conversation, an assessment, an appointment and a treatment?

The five stages of the pipeline

  1. New enquiry: A form, a WhatsApp message or a call. Its source — which ad, which country — should be stored with the record.
  2. Contacted: The first real contact with the patient. The numbers to watch here are response time and the share of patients you actually reach.
  3. Assessment: Photos, basic details and an initial proposal. Watch the share of enquiries that reach this stage.
  4. Appointment: A date is set for a video consultation or a clinic visit.
  5. Treatment: The patient arrives and is treated. This is where revenue is created.

The question to ask at each stage

  • Lots of enquiries, little contact? The problem is response speed. Automate the first reply and set up instant alerts for your sales team.
  • Contact, but few assessments? What you ask of the patient may be unclear, or follow-up may not be happening.
  • Assessments, but few appointments? The proposal, trust signals or objection handling may be weak.
  • Appointments, but few treatments? Review reminders, travel planning and communication before the appointment.

Looking at it by source

Split the same pipeline by ad source and country, and the picture becomes clear. If one campaign brings in lots of forms but few appointments, it makes sense to move budget to the campaign that brings fewer forms but more patients. For that, every enquiry has to be recorded in the CRM automatically, together with its source.

In short

Once the pipeline is visible, the conversation shifts from "we need more ads" to "which stage do we need to fix?" More often than not, the fastest win isn't in the ads — it's in the first steps after an enquiry arrives.
